From founder-led engineering to a technology organisation that could run without the CTO
Engineering capability matured across people, ownership and operating practices until day-to-day leadership no longer depended on one person.
Situation
Engineering began in a founder-led mode, with many day-to-day decisions depending on the CTO. That worked early on, but growing capability without growing leadership would have left delivery and knowledge concentrated in one role.
Context
The challenge was broader than hiring. A larger group still needs clear ownership, useful delegation, dependable delivery practices and people who can connect product priorities with technical work. Headcount alone does not create an organisation.
Decision and approach
Capability was developed across people, leadership, delivery, product and technology understanding, ownership and structure. Responsibilities moved closer to the people doing the work. Leaders were supported to make decisions, teams gained clearer operating practices, and delegation became part of how the organisation worked rather than an occasional hand-off.
Outcome
The technology function matured to roughly 20 people across relevant disciplines. More importantly, leaders and operating practices were in place so routine ownership no longer depended on the CTO.
Lessons and principles
Sustainable technology leadership is measured by what the organisation can handle without constant escalation. The CTO’s job is not to remain the answer to every question, but to build judgement, responsibility and confidence throughout the team.
